Pick the right document set
Scope a first project: one domain, clear users, a measurable goal.
Your task
Pick one candidate domain in your organisation and write a one-page scope: who the users are, twenty real questions they ask, which documents answer them, who owns those documents and when they were last updated. Mark any document that contains personal data or is restricted to some users. Finish with one success metric, for example the share of test questions answered correctly with the right source.
Guidance
The most common reason RAG projects stall is scope. Start with one well-documented domain, such as HR policies, product specifications or support procedures, used by a clear group of people who ask the same kinds of questions again and again.
A good first document set has an owner who keeps it current, is mostly text rather than scanned images, and may be seen by everyone who will use the assistant. If any of these is missing, fix it before you build.
